Pick one measurable process
Documents, first-line customer replies, or demand forecasting β pick one, not three. The best candidates are repetitive, high-volume tasks where humans mostly move information from one place to another and errors are expensive.
Pilot in four weeks
Week one: we watch how the process actually works and collect real examples. Weeks two and three: a working pilot on your real data β not slides. Week four: measurement against the baseline. Total investment is a fraction of a full project.
Judge it like an investment
The pilot's report has three numbers: hours saved per month, error rate before and after, and payback period. If payback is under a year β scale it. If not, you've spent four weeks learning where AI doesn't fit your business. That's cheap knowledge.
Where it usually lands
For most mid-size companies the winner is document processing: invoices, contracts, applications. It's unglamorous, and that's why it works β the ROI math is impossible to argue with.
